The Day a Used Generator Taught Me About Total Cost—And Why I Still Buy ESCO Wear Parts

In early 2024, I almost bought a used generator from a guy who priced it 30% below every other quote. He was friendly, said "it works fine," and could deliver by Friday. It was exactly the kind of deal any purchasing person loves. Good thing I ran it past our maintenance engineer before signing the PO.

I'm the office administrator for a mid-sized concrete-and-mining contractor. I handle all purchasing—roughly $1.2 million a year across 80 vendors. I report to both operations and finance, which means I get pulled in different directions. But this story isn't just about generators. It goes back to a mistake I made with crusher teeth in 2023, and it changed the way I think about buying everything from cement grouting machines to 2nd hand concrete mixers.

The Tooth That Cost More Than Gold

Our company runs a couple of vertical roller mills and a crusher in a cement plant we service. We also look after the steam coal contracts for that plant—basically, we keep the fuel and equipment working. In late 2023, we needed new bucket teeth for the crusher. The OEM—ESCO—quoted us $1,800 for a set. Then I found a supplier online that sold "compatible" teeth for $1,200. Same dimensions, looked exactly the same in the pictures. I knew I should check the material grade, but I thought, "how different could it be?" I skipped the verification step.

That decision cost us $4,600.

Not a typo. The cheap teeth wore down in about 250 hours and then snapped. The crusher was down for three days while we waited for the ESCO replacement and a welding crew to repair the wear plate. Maintenance said the debris actually damaged the wear plate behind the tooth. So the $600 savings turned into a $1,500 repair bill, plus $3,100 in lost production downtime.

And that doesn't count the uncomfortable conversation I had with my operations manager. He didn't yell. He just asked, "How do we know the next purchase won't do the same?" I didn't have a good answer.

Buying Used Equipment, Smarter

So when we landed a new contract that needed a used generator, a cement grouting machine, and a 2nd hand concrete mixer, I did things differently. I started treating every quote as a risk question: what's the total cost if this thing fails?

Let's talk about the generator first. I was searching used generators for sale, and I had three quotes. One was $9,500 from a private seller with no records. Another was $11,200 from a dealer with 400 hours of maintenance history and a 90-day warranty. The third was $13,000 from an authorized rental supplier with load test reports and a service visit included. The cheap one was tempting. But I asked maintenance to inspect it. The engineer found the alternator had been rewired with non-standard parts. Maybe it works, maybe it doesn't. The dealer's unit had a clean history. We went with the $11,200 unit. In my opinion, the extra $1,700 was cheap insurance.

Same logic applied to the cement grouting machine. A brand new one was $7,500; a used one from an owner in a nearby state was $4,200. But no operating hours, no records. Another used one was $5,100 with a recent service record and new seals. We picked the $5,100 one. It performed the whole project without a single leak.

For the 2nd hand concrete mixer, we had a chance to buy a reconditioned unit from a builder for $3,000, plus a "like new" one from an equipment rental company for $4,600. The cheap unit was an older model with round drum guides that are hard to find. The rental company unit came within warranty and included a spare parts kit. We chose the $4,600.

The project ran three weeks. The generator never hiccupped. The grouting machine did everything we asked. The mixer mixed the concrete we needed for the foundation. No surprise downtime. About halfway through, our finance manager told me that the supplier consolidation was paying off—the budget actually came in below forecast because we avoided emergency freight and overtime labor.

The Numbers That Matter

So what did I learn? The cheapest equipment is rarely the cheapest when you factor in downtime, repairs, and the cost of a failed project. That's not just a slogan.

For our crusher teeth example, the TCO of the cheap teeth was about $6,200 for a $1,200 product. The ESCO teeth cost $1,800 and lasted 900 hours. That's $2 per operating hour for ESCO versus $24.80 for the cheap ones—before you even add the repair costs.

You don't need to be a finance whiz to see the difference. But this isn't only about wear parts. It applies to every piece of equipment we buy. A $3,000 savings on a generator means nothing if it fails during a concrete pour and you lose $10,000 in mix and labor.

I also learned to check the process, not just the price. Now I use a simple evaluation checklist. It came from a lot of pain:

  • Can the seller provide maintenance records?
  • Are they willing to let our engineer inspect the equipment?
  • Can they produce a proper invoice? (I got burned on that too—finance rejected a handwritten receipt and my department ate $600.)
  • What warranty or guarantee comes with it?
  • Is there a source for spare parts?

Since we formalized that checklist, we haven't had a single surprise that cost us more than $500. Maybe that's because we're actually checking instead of assuming.

Last, I learned to pay for expertise. I'm not a mechanic. I don't know a generator's internal wiring from a coffee machine. I need our maintenance engineer to be part of the decision. That was a fairly humbling lesson, but it saves us money every time. He's the one who points out things like "the alternator was rewired with non-standard parts"—and he's the one who verifies that a supplier follows manufacturer guidelines like ISO 9001 for documented processes.

What I'd Tell Anyone Buying Equipment

If you've ever been tempted to save money on heavy equipment, I get it. I've been there. The low bid looks beautiful. But run the numbers on downtime. And if the seller can't show you a maintenance record, that's not a red flag—that's a stop sign.

This isn't just about used generators or concrete mixers. It's the same logic for steam coal contracts, vertical roller mills, or wear parts for a crusher in a cement plant. Price is what you pay. Value is what you get.

Take it from someone who once paid $2,400 extra to save $600. I'm still an admin buyer, but now I buy like an owner.
